$80k/mo on ads, $130k back. The math did not work.

First time running a team. He had bought a course, hired a recruiter on retainer, and was stacking closers and setters as fast as he could. None of it stuck. No data clarity, dial-per-lead at 1.6, show rate 35-45%, close rate 20%, and Vincent stuck in the middle of all of it.

The obvious move was to hire more closers. That would have made it worse. The closers were not the bottleneck. The inputs were.

What I did
Weeks 1-4Fixed the inputs. Rebuilt the dashboards, installed the dial-per-lead protocol, took DPL from 1.6 to 4. Pickup rate stabilised at 22%.
Weeks 4-8Trained the existing team instead of hiring. Show rate 35-45% to 65%, close rate 20% to 40%, same AOV, no discounting.
Months 3-4Hired and ramped the right sales manager. Vincent fully out of day-to-day sales ops. $440k month on the same $80k spend, then on to $600k 60 days later.

Already paid a well-known name. Nothing had stuck.

90% founder-led. The previous consultant was arms-length, fortnightly roleplays but no QC on whether anything landed in live calls. Omar was still on calls himself, stepping in to salvage every strong lead because he could not let a rep fail. The whole operation depended on him personally.

What I did
